A specialist healthcare group with three clinics across the Klang Valley was generating most new patients through paid advertising and referrals. Their website existed but contributed almost nothing to patient acquisition. In eight months, we changed that.
The client operates three specialist clinics across Kuala Lumpur and Petaling Jaya. They had a website, but it was built as a digital brochure — no keyword strategy, no conversion tracking, no way to know whether organic search was producing any patients at all.
Their Google Business Profiles were partially set up. Review acquisition was ad hoc. The website had no structured data, slow load times, and service pages that described procedures without addressing the questions patients actually search for. Monthly organic enquiries were approximately 40, though even that number was an estimate because no attribution system existed.
We followed the SCM Growth Framework — starting with measurement, not optimisation.
Month 1 — Measure: Implemented GA4 with custom events for form submissions, phone calls, and WhatsApp clicks. Set up GTM container with cross-domain tracking. Built a Looker Studio dashboard connecting organic sessions to actual patient enquiry channels. For the first time, they could see exactly which pages and keywords produced enquiries.
Month 2–3 — Research & Optimise: Conducted keyword research focused on patient intent — not medical jargon, but the actual phrases patients use when searching. Rewrote 18 service pages to address patient concerns directly. Implemented technical SEO fixes: structured data (MedicalBusiness, FAQPage), Core Web Vitals improvements, and proper internal linking across all three clinic locations.
Month 3–5 — Local & Convert: Fully optimised all three Google Business Profiles. Implemented a structured review acquisition system. Created location-specific landing pages for each clinic targeting "near me" and suburb-specific searches. Redesigned the enquiry flow — simplified forms, added WhatsApp as a conversion channel, improved mobile UX on service pages.
Month 5–8 — Scale: Published patient education content targeting informational keywords with clear conversion paths. Expanded local citation building. Monthly reporting tied every ranking improvement to actual enquiry volume changes.
Monthly organic enquiries grew from approximately 40 to 165 — a 312% increase. More importantly, the client now has a measurement system that shows exactly which search terms, which pages, and which clinic locations generate enquiries. They can make informed decisions about where to invest next.
Paid advertising spend was reduced by 35% over the same period as organic began reliably replacing some of that demand. The website shifted from a cost centre to a measurable patient acquisition channel.
